The short answer
Ranking well on Google still matters — but it now covers a shrinking slice of the moments that decide a B2B purchase. AI Overviews answer many informational queries directly on the results page, and a growing share of research starts inside ChatGPT or Perplexity instead of a search box at all. If your content isn't structured to be extracted and cited by those systems, you can hold page-one rankings and still be absent from the answer your buyer actually reads.
What changed
Three shifts compound against SEO-only strategies:
- Zero-click answers grew. Google's AI Overviews increasingly resolve informational queries — "what is X", "best tool for Y" — without a click, so even a #1 ranking produces no visit.
- Buyers moved upstream. Technical buyers now routinely open ChatGPT or Perplexity for "compare X vs Y" or "best [category] for [use case]" questions that used to start as a Google search.
- Citation replaced ranking as the scarce resource. A generative answer typically cites a handful of sources. Being source #7 on a results page used to still get clicks; being source #7 an AI model considered but didn't cite gets you nothing.
What this doesn't mean
It doesn't mean SEO is dead, or that you should abandon keyword-targeted content. Generative engines still lean heavily on the same signals SEO built: crawlable pages, authoritative content, structured data, and reputation across the web.
